Most PIM projects don't fail because the software was wrong. They fail because of decisions made weeks or months before go-live: skipped data modeling, underestimated migration effort, integration pushed to "phase 2." The problems are predictable. So are the fixes.

Buying Before You're Ready

The most common mistake in a PIM implementation happens before it starts: selecting a platform while the internal process is still undefined.

Teams schedule vendor demos, compare pricing tiers, and negotiate contracts while their product taxonomy is inconsistent, their data sources are unclear, and nobody has agreed on who owns product data. The PIM gets purchased. Then it sits while internal alignment catches up.

A PIM doesn't fix a process problem. It gives you infrastructure to run a process on. If the process isn't defined, you're just adding an expensive layer on top of the same mess.

Before shortlisting vendors, at minimum two things should be settled: you know which systems currently hold product data and which will feed the PIM, and you have a clear internal owner for product data quality. Without those, vendor selection is premature. The channel scope and product family structure can be refined later, but data ownership and source mapping need to exist before any platform conversation starts.

PIM Implementation Starts with Data Preparation

Data migration is consistently the most underestimated phase of any PIM implementation, start with the PIM implementation plan. Teams allocate two weeks for it. It takes six.

The gap almost always comes from the same place: product data is spread across multiple systems with no single source of truth. Attribute naming differs between ERP and legacy spreadsheets. Duplicate records nobody realized existed show up mid-audit. Missing values only surface when someone tries to map them to a target field. Each of these is manageable on its own. In combination, they are what turns a two-week estimate into a six-week reality.

Supplier data is its own problem. Manufacturers who source product specifications from dozens of suppliers typically find that each one delivers data in a different format, with different field names, different units, and different completeness levels. Normalizing that before import is not a small task.

In projects we implemented for manufacturers of industrial equipment, the data audit regularly revealed that 30 to 40% of product attributes were incomplete or inconsistent across source systems. That discovery came as a surprise to the client every time, even when the catalog was relatively small.

Audit what exists, deduplicate, clean, map source fields to target attributes, and agree on what "good enough to migrate" means before you start. That last part matters. Without a clear definition of acceptable data quality at migration time, the migration never officially finishes.

Inriver cites McKinsey research putting the cost of poor data quality at up to 30% of enterprise working time wasted. The cost isn't just the migration effort itself. It's every week afterward where teams work around bad data instead of managing it.

Skipping Data Modeling in PIM Implementation

Preparation is cleaning and migrating what you have. Modeling is deciding the structure the data should live in. They're different work, and skipping modeling is the mistake that creates the most expensive rework.

Teams import product data into the PIM without first defining product families, attribute groups, units of measure, or how products relate to each other. The PIM becomes populated. Then, six months in, it becomes clear the structure doesn't match how the products actually need to be presented, and large parts of it have to be rebuilt.

The modeling phase typically takes two to four weeks done properly. Most teams treat that as a delay. It's the work being done at the right time.

Product relations are the most common thing that gets missed. An industrial sensor that connects to compatible mounting brackets, calibration accessories, and replacement parts carries implicit structure that needs to be modeled explicitly. Skip it early and you bolt it on awkwardly later. Variant logic is closely related: if the model doesn't clearly separate which attributes define a variant from which are shared across a product family, the catalog becomes hard to maintain as it grows. Channel-specific attributes are also worth addressing at the modeling stage rather than after enrichment has begun. What the webshop needs, what goes to a printed catalog, and what retail partners require often differ significantly. Retrofitting that distinction is always more painful than building it in from the start.

Wrong Team Structure

PIM implementations that go sideways usually have one thing in common: nobody owns the data.

The project owner is accountable for scope, timeline, and decisions when priorities conflict. This is usually a product manager or operations lead, not an IT manager. The technical architect handles integrations, import logic, and infrastructure. Both roles are typically filled without much debate.

The data manager is the one that gets skipped. This person owns data quality before, during, and after migration: they run the audit, coordinate cleanup, define attribute standards, and become the internal authority on what goes into the PIM. Without a named data manager, those tasks get distributed informally across whoever has time. They don't get done consistently, and the problems surface late.

In smaller companies, one person might carry two of these roles. That's workable. The configuration that doesn't work: IT owns the project because they're deploying the software, but nobody is assigned to own data quality. The data prep becomes everyone's problem, which means it becomes nobody's problem. We've seen implementations stall for months in exactly this configuration, with clean data sitting half-prepared across three different spreadsheets because no single person had authority to consolidate and finalize it.

A PIM implementation without a named data manager is a data quality problem waiting to surface at the worst possible moment: mid-migration, or two weeks before go-live.

Why PIM Implementation Integration Gets Deferred

ERP integrations and e-commerce integrations get planned as "phase 2" in PIM implementations surprisingly often. The rationale makes sense on paper: get the PIM running first, then connect the systems. In practice, phase 2 rarely arrives cleanly.

The PIM goes live with manual data entry as the interim process. The interim process becomes permanent because there's always something more urgent than the integration project. Six months later, the team is maintaining two parallel data entry workflows and the PIM is not the single source of truth it was supposed to be.

Integration scope needs to be defined from the start, not deferred. Every integration doesn't have to be live on day one. But the integration architecture should be designed upfront, data flows between systems mapped, and the build resourced as part of the implementation, even if rollout is phased.

Going Live Without a Pilot

A big-bang go-live, where the PIM replaces all previous systems across all channels on a single date, is the highest-risk rollout approach. It's also the most common one, because it feels cleaner and faster.

Errors at that scale are hard to contain. If the data model has gaps, every channel and every downstream system is affected simultaneously. If user adoption is slow, the whole operation slows down with it. And UAT done with test data almost never catches what real users hit when they work with live product data at full catalog scale.

A phased rollout reduces that risk. Pick one product category or one channel and run a complete cycle through the PIM first. Use it as the real test. Fix what breaks. Then expand.

The manufacturers who ran the smoothest PIM implementations we've seen launched with 10 to 15% of their catalog. They treated the first phase as a genuine validation and built confidence before scaling.

The phased approach also creates internal advocates. A team that successfully used the PIM for one product line before the full rollout becomes the group that trains everyone else. That shift in internal ownership tends to drive adoption faster than any formal change management program.

No Success Metrics Before Launch

PIM implementation projects often go live without defined KPIs. That makes it impossible to demonstrate ROI afterward, and it makes ongoing prioritization arbitrary. The metrics worth tracking depend on why the PIM was implemented. Common ones: data completeness rate by product family, time-to-market for new products, number of data errors reaching downstream channels, and reduction in manual export work per week. For manufacturers, a useful proxy is how long it takes to onboard a new supplier's product data from raw files to published catalog. And without measurable improvement, the next budget request for additional modules or headcount is a much harder conversation.

No Governance After Go-Live

The PIM becomes stale without defined ownership of data quality after launch. This step is almost always skipped.

Go-live is not the end of the PIM implementation project. Somebody needs to own the ongoing questions: who approves new attribute types, who resolves conflicts when two teams enter contradictory values, what the review cadence is for data completeness, and how new product families get modeled when the catalog grows. As regulatory requirements like the EU Digital Product Passport expand, the governance framework also needs to account for product-level traceability data that wasn't required at launch.

A practical minimum: assign one person as the ongoing data steward, define a monthly review of data completeness by category, and document the process for adding new attributes. That's enough to prevent most of the entropy that degrades PIM data quality over time.

McKinsey research on digital transformation puts the failure rate of software implementations at 70%, with poor user adoption as the primary cause. A PIM that the team finds confusing or disconnected from daily workflows will be used minimally, regardless of its technical capabilities. Adoption planning is not a separate workstream. It belongs inside the implementation project from the start.

What Determines Success

PIM implementations that hold up over time share one pattern: teams invested more in preparation than they planned for, and kept launch scope smaller than stakeholders wanted. That combination is uncomfortable to defend internally when there's pressure to show results quickly. It's consistently what works.

Software choice matters less than this. A well-implemented PIM on a flexible, configurable platform will outperform a poorly implemented one on a technically superior system.
